From Pitch Deck to Scalable BNPL Platform
How Green Banana Group GmbH mastered market entry together with codecentric.
Based in Frankfurt am Main, Green Banana Group GmbH is an innovative fintech company operating bnplx.io, a leading Buy Now, Pay Later (BNPL) orchestration platform. Founded by experienced payment experts, the start-up received the Innovation Award from the regional business development agency and enables merchants to integrate a double-digit number of BNPL providers via a single API. The platform integrates seamlessly with e-commerce systems such as Shopify, Shopware, and WooCommerce and is already being successfully used by companies like VR Payment.
The project at a glance
- From idea to product maturity: Development of a scalable BNPL orchestration platform from scratch — from pitch deck to productive operation in more than 25 countries
- Measurable conversion increase: Automatic failover to alternative BNPL providers boosts acceptance rates by up to 10%
- Enablement instead of dependency: Targeted knowledge transfer and the parallel establishment of an in-house development team for long-term independence
- Enterprise-ready architecture: Scalable system architecture that has already convinced payment service providers such as VR Payment
Background
When the founders of Green Banana presented their vision of a BNPL orchestration platform, there was not yet a single line of code — only an idea and a few slides. While the founding team brought extensive industry experience from leading payment companies, they faced the challenge of building a highly complex technical platform capable of succeeding in a fiercely competitive market.
Green Banana needed a scalable, production-ready solution within a very short time frame, as the market was shifting from competition between individual BNPL providers to competition based on the intelligent orchestration of those providers — directly impacting conversion rates and margins. At the same time, the start-up wanted to avoid long-term dependency on external service providers and instead rapidly build up its own technical expertise.
Solution
codecentric supported the Green Banana founding team from the very beginning as a sparring partner on equal footing. The collaboration was structured in several phases:
Architecture and Technological Foundations
Implementation with Parallel Team Building
Enablement Instead of Dependency
Architecture and Technological Foundations
Together with an experienced Solution Consultant from codecentric, the founders developed the system architecture and made key technological decisions. The focus was on creating an architecture that would not only meet current requirements but also support future growth and scalability.
Implementation with Parallel Team Building
During the implementation phase, codecentric specifically provided development capacity to bring the platform to market readiness as quickly as possible. At the same time, Green Banana built its own development team, which was seamlessly integrated into the implementation process. This approach enabled continuous knowledge transfer and ensured that the Green Banana team was involved in all technical decisions from day one.
Enablement Instead of Dependency
The focus was on empowering Green Banana to independently further develop the platform in record time. codecentric did not act as a traditional service provider, but rather as a partner that deliberately contributed the expertise the young company had not yet been able to build internally at that stage.
Result
The collaboration between codecentric and Green Banana delivered impressive results within a very short time.
Successful Market Entry: The initial pitch deck evolved into a productive BNPL orchestration platform that now connects merchants in more than 25 countries with over 10 BNPL providers as well as payment service providers such as VR Payment.
Measurable Business Success: The bnplx.io platform offers merchants a central API for the efficient integration of various BNPL providers. Automatic failover to alternative options in the event of rejection increases acceptance rates by up to 10%. Seamless integration with e-commerce systems such as Shopify, Shopware, and WooCommerce makes the solution attractive to a broad merchant base.
Enterprise Acceptance: The fact that the architecture also delivers in enterprise environments is demonstrated by the acquisition of VR Payment as a customer, which is already successfully using the bnplx.io infrastructure. The platform integrates seamlessly into existing payment service provider infrastructures and extends acquiring portfolios with a modern BNPL orchestration layer — without requiring extensive in-house development.
Sustainable Independence: Today, Green Banana is able to independently develop and operate the platform. The company stands firmly on its own feet and can fully focus on product development and business growth.
Partnership with a Future: The collaboration did not end with the successful product launch. Both parties are currently evaluating further support in the areas of IT security, platform engineering, and Internal Developer Platforms (IDP) to accompany Green Banana through its next growth phase.
